The 30-minute funnel audit: where your leads leak and how to plug it

Five numbers that reveal where your paid leads disappear between the click and the contract, and the fix for each stage.

You don't need a consultant to find out where your funnel leaks. You need five numbers from last month and half an hour. Here is the audit we run with every new customer.

The five numbers

  • Leads generated: every inquiry from every source.
  • Leads contacted: the share that had an actual conversation (not "we tried").
  • Leads qualified: the share confirmed as having budget, need, timeline and authority.
  • Meetings held: viewings, demos, test drives or consultations that actually happened.
  • Deals closed.
  • Write them as a chain: 100 → 27 → 12 → 5 → 1 is a typical result for a team without automation. Now look at the biggest drop.

    Leak 1: generated → contacted

    This is where most money disappears. If fewer than 70% of leads had a real conversation, your problem is speed and coverage, not lead quality.

    Fix: automate the first touch. An AI voice call plus a WhatsApp message within 60 seconds, 24/7, with retries on day 1, 3, 7 and 14. Target: 95–100% contacted.

    Leak 2: contacted → qualified

    If you contact everyone but qualify few, either your leads are poor (check the ad targeting) or your qualification is inconsistent (check who's asking what).

    Fix: a single qualification script, applied identically to every lead, producing a 0–100 score. Feed qualification outcomes back to your ad platform so it stops buying leads that never qualify.

    Leak 3: qualified → meeting

    Qualified leads who never show up were usually told "someone will get back to you". Momentum died.

    Fix: book the meeting inside the first conversation, confirm it in writing on WhatsApp, and send reminders. For hot leads, warm-transfer the call live instead of scheduling.

    Leak 4: meeting → deal

    This is the human stage. If meetings don't close, look at who is taking them and how well they were briefed.

    Fix: route the highest scores to your best closers and hand over a briefing with budget, need, timeline and objections already logged. Reps who walk in knowing the context close more.

    Leak 5: the invisible one

    Leads that were never followed up after a first "not now". In most CRMs, that's the majority of the database.

    Fix: automated nurturing sequences with real content and periodic check-ins, until the lead re-engages or opts out.

    Put it in numbers

    Take last month's leads and apply realistic improvements: contacted from 27% to 95%, qualified from 45% to 42% of contacted (the same conversion, more volume), meetings from 40% to 40% of qualified, deals from 20% to 25% of meetings with better briefing. On 100 leads, that's roughly 1 deal becoming 4.
